I think that the whole General / Marshal debate, although interesting,
is looking at the issue from the wrong perspective.
What about looking at it from a 'typical' noble perspective? In the
same way that one of my characters is shown:
You are currently
* a member of Falasan
* a noble of Barad Gardor
* a knight of Menedor
As such, you owe allegiance first and foremost to your local lord.
Why can't there be similar text for military matters, such as...
You are currently
* a member of Falasan
* a Troop Leader in the Black Army
As such, you owe your military allegiance first and foremost to your
Marshal (or his Second in Command, should your Marshal be
incapacitated for any reason).
or for Marshals...
You are currently
* a member of Falasan
* the Marshal of the Black Army
As such, you owe your military allegiance first and foremost to your
High Marshal.
That way, the General still gets to 'order' his first layer of
subordinates around and it keeps some form of military hierarchy or
organization chart.
